PLAYBOOK // COMMISSION ENGINE

Pay Your Team Off Real Deals. Quarterly Tiers, Flip Splits, and an Append-Only Ledger. No Spreadsheets.

Team comp without the spreadsheet. Deal codes, auto-advancing quarterly tiers, two-close flip math, and a ledger you can trust as financial truth.

Comp disputes quietly destroy team morale and eat your month. One formula error in a spreadsheet and you either overpay or lose a rep's trust. The commission engine computes every payout off your actual closings, advances reps up quarterly tier ladders as they close, handles two-close flip math, and keeps an append-only ledger where corrections are effective-dated, never destructive.

THE PROBLEM

Comp Is a Monthly Spreadsheet Fight, and Every Correction Can Blow Up the Numbers

Every month you rebuild a commission spreadsheet, argue about a pass-off, and hand-calculate a flip's two-close split. It is slow, it is fragile, and it puts your relationship with your best producers on the line. One dropped formula and someone gets paid wrong.

Here is the cost math. Add up the hours you and your best manager burn on comp every month, then add the real risk sitting underneath it: a good acquisitions rep quitting over a comp dispute. That is a deal-a-month producer walking out the door. Both of those dwarf the price of getting comp right automatically.

The math is not the hard part once. It is the hard part every single month, on every deal, for every role. That is exactly the kind of work software should own.

HOW IT WORKS

The System, Step by Step

01

Define the Plan Once

Eight built-in deal codes cover assignments, pass-offs, TC flats, dispo, flips, listings, and streak bonuses. Set your rates, your calculation bases, and the roles and exits each one applies to. Model your exact comp plan instead of forcing it into a template.

02

Let the Tiers Advance Themselves

Quarterly tier ladders auto-advance reps on running closed profit per calendar quarter. Each band carries its own Full rate and Pass-off rate. Reps climb as they produce, with no manual bump and no end-of-quarter negotiation.

03

Handle Flips Correctly

Two-close flips are a genuinely hard math problem. A configurable first-close basis, defaulting to $10,000, earns at the first close, then a second-close cumulative reconciliation trues it up. The split comes out right without a spreadsheet session per deal.

04

Settle and Pay

Run a non-mutating quarter preview that shows eligible production, rates, and the proposed square-up with a SHA-256 input fingerprint. Change an input and settlement blocks until you re-preview. When you commit, SETTLE QUARTER is idempotent and will not replay. Every member gets their own statement, and you run payroll off one payout report.

WHAT THIS REPLACES

The Whole Month-End Ritual, Deleted

The monthly commission spreadsheet you rebuild from scratch, and the formula errors hiding in it.

The by-hand two-close flip calculation and the argument about whether the split is right.

The pass-off dispute, now settled by a deal code with a defined Full rate and Pass-off rate.

The manual tier bump, replaced by ladders that advance reps automatically on closed profit.

The destructive spreadsheet edit that silently rewrites history, replaced by effective-dated corrections on an append-only ledger.

THE PROOF

Real Results. Real Operators.

6% / 5% / 3%

Assignment, pass-off, and follow-up splits computed per deal, per role, automatically. The exact commission structure our own acquisition team runs.

$10,000

The first-close basis a flip commission pays on, then trued-up at the second close so the two-close math comes out right.

Every dollar moves through pending, earned, approved, and paid. Nothing is hand-waved, and every change is audited.

This module has an origin story, and it is ours. We digitized the exact commission workbook our own wholesaling team ran on: the tier ladders, the pass-off splits, the streak bonuses, the flip true-ups. Month-end used to be an afternoon of spreadsheet archaeology and at least one 'that is not what I am owed' conversation. Now every rep opens their own statement and sees each deal, each rate, each basis, each status, and the quarterly square-up is previewed to the penny before a single row is settled. The argument did not get resolved. It got deleted.

COMMON OBJECTIONS

Questions We Hear Every Day

My comp plan is too custom for software.

So was ours. Deal codes are fully configurable: percent or flat, calculation basis, role, and eligible exits. On top of that, each member can carry prospective, effective-dated rate overrides and base-pay terms. The engine runs your plan, not a preset.

What if the numbers come out wrong?

Nothing is destructive. The ledger is append-only, corrections are effective-dated, quarter settlement is idempotent and blocks on stale inputs, and every change is auditable before and after. You can trust the numbers because you can trace every one of them.

I don't want reps seeing each other's pay.

They won't. Members see only their own statement with their own deals, rates, and statuses. Only managers, the owner, and the operator see the team view and the payout report.

End the Monthly Payroll Argument. Let the Deals Compute the Commissions.

Stop rebuilding the spreadsheet and defending the math. Define the plan once, let the ledger keep it honest, and hand every rep a statement they can read for themselves.
